The client was unable to capture new market opportunities due to issues with the current organizational structure and design. The main challenges were insufficient internal competencies, a weak performance management culture and an organizational design that was unable to support future needs.
Process
Jointly we started to identify and quantify the productivity gains that would enable seamless transfer of more streamlined processes to low cost countries. Levers included behavioral change, building a more performance based management culture and design of the new organization with reduced fixed cost in line with various legal constraints
Program and Performance Management
Together with the client we implemented the leadership and performance management system to ensure operational performance was tracked and maintained. This way decision making was always based on real data and the company was able to steer on clear KPI’s.
Operational Strategy & Transformation
The next phase was the construction of a clear benefit case, supporting the people selection process (to make sure the new organization was future proof) in line with legal redundancy processes.
As this was a complex and sensitive we agreed on a clear step by step process:
- Analysis and design of future organization and roles and responsibilities
- Workload redistribution analysis
- Activity transfer action plan design
- Implementation and alignment with the roll-out of restructuring
- Job description and incentive scheme review in line with the revised organizational set-up and performance management system
